ORG-anization Structure: How should we help each other?

Hey Everyone!

Soon, we will start actively recruiting members to help with the site rebuild. When someone comes up and says, “Hey! I want to help. What can I do for you?”, we should at least have a list of what types of work need to be done. 🙂

I’ve put on my thinking cap (even though it hurts sometimes) and come up with a list of responsibility types, what each should do within the site’s organization, and where each of them falls as far as technical know-how, public visibility, and who is leading what. This should give volunteers a better idea of what they can do that fits their skillset.

While this list is a work in progress rough draft, it should give an idea of what we’re going for as far as site personnel organization. Let me know what you think of this list, how it's arranged, and how it can be improved!

  • Accessibility Specialist: Ensures compliance with WCAG standards, optimizes accessibility features, and improves user experience for all.
  • Advertising & Sponsorship Coordinator: Manages sponsorships, ad placements, and affiliate marketing for revenue generation.
  • API & Integration Specialist: Develops and manages API connections, ensures data synchronization, and integrates external services.
  • Compliance Officer: Handles copyright and DMCA compliance, manages legal policies, ensures user data protection under GDPR/CCPA regulations.
  • Content Strategist: Develops SEO-optimized content, maintains editorial guidelines, and ensures effective information structure.
  • Cybersecurity Specialist: Monitors and mitigates security risks, implements encryption, and responds to cyber threats.
  • Data Analyst: Analyzes user behavior, identifies engagement trends, and assesses the impact of content and site changes.
  • Database Admin (DBA): Ensures database optimization, data integrity, query performance, schema design, and backup management for reliable operations.
  • DevOps Engineer: Manages CI/CD pipelines, monitors site performance, maintains source code repositories, and ensures scalable infrastructure.
  • Educational Coordinator: Manages AMV tutorials, curates educational resources, collaborates with industry experts, and engages with the community.
  • Financial Manager: Manages budgets, tracks expenses, ensures financial compliance, and optimizes resource allocation.
  • Fundraising & Donation Manager: Oversees donation campaigns, member engagement, and grant applications to ensure financial sustainability.
  • IT Director: Oversees all backend system architecture decisions (hardware, software, and configuration) for the platform as a whole.
  • Legal Advisor: Provides legal guidance on copyright, DMCA, contracts, and compliance with nonprofit regulations.
  • Marketing & SEO Specialist: Enhances website visibility, runs marketing campaigns, tracks conversions, and manages social media outreach.
  • Media Archivist: Catalogs, preserves, and ensures metadata accuracy for AMVs, detecting duplicates and maintaining data consistency.
  • Network Admin: Optimizes network performance, integrates CDN solutions, manages SSL security, and ensures efficient traffic distribution.
  • Partner Development Manager: Explores revenue opportunities, forms partnerships, and expands market presence for long-term growth.
  • Product Manager: Prioritizes feature development, researches user needs, and aligns product direction with business goals.
  • Project Manager: Coordinates development efforts, defines project scope, manages risk, and ensures timely feature delivery.
  • Public Relations Manager: Handles community outreach, media relations, and crisis management to maintain a positive site reputation.
  • Quality Assurance (QA) Engineer: Tests site functionality, ensures cross-browser compatibility, and optimizes performance.
  • Site Administrator: Manages user accounts, content moderation, policy enforcement, and community engagement. Oversees feature updates and event coordination.
  • Support & Community Manager: Engages with users, provides technical support, moderates community interactions, and gathers feedback.
  • System Admin: Maintains server infrastructure, monitors performance, ensures security, manages storage, and implements disaster recovery plans.
  • UI/UX Research & Design: Conducts usability testing, analyzes user interactions, and improves website design for a better experience.
  • Web Developer: Develops and maintains frontend and backend site features, enhances UI/UX, integrates APIs, and resolves technical bugs.


Overall Structure
This image shows the overall structure of the site personnel. A person may volunteer for as many slots as they want. The goal is to have two or more persons in each slot. The hierarchy structure is designed for cascading responsibilities, meaning that if someone is in position X and there is no one in the slot(s) below position X, the person in position X automatically assumes the roles of the downstream slots until two other persons fill that slot.

The Project Manager slot (yellow) is the only independent slot since that person is responsible for making sure the portion of the site they are managing is running smoothly.

The Stewards are currently me and Kireblue, meaning we have to do everything until we can find someone to help. 😅
